Business Question
International expansion dies quietly — a promising conversation goes three months without a follow-up and nobody notices. The question this tracker answers: for every country engagement, what stage are we at, when did we last follow up, and what's due next?
Data Sources
A structured business-development tracker maintained by the international team — country engagements, document milestones (NDA, quotation, service letter, registration) and follow-up dates.
KPIs
Countries engaged, NDAs signed, quotations received, registrations done, days since last follow-up, and follow-ups due in the next seven days — plus a per-country stage matrix.
Dashboard Design
One screen: headline counters, an engagement map coloured by NDA status, and a country-by-stage matrix with the latest follow-up date — built to be read in thirty seconds before a BD review call.

Technologies I Personally Used
Insights
The days-since-last-follow-up counter did most of the work — engagement gaps that previously surfaced only when someone asked became visible by default, and the stage matrix showed exactly which countries were stalled at which milestone.
Business Decisions
BD reviews moved from memory to the matrix: which countries to re-engage this week, which quotations to chase, and where registration paperwork was the actual blocker.
Business Impact
Business impact is currently being quantified and will be updated as validated metrics become available. Qualitatively, no active country engagement now goes unreviewed by default.
Lessons Learned
- For pipeline tracking, recency beats volume — one "days since" number drives more action than any chart
- Small dashboards earn trust fastest; one screen, no tabs, nothing to hunt for
- Milestone definitions must map to documents, or status inflates
Reflection
What I learned: the simplest dashboards often change behaviour the most — this one is mostly a table, and it works because of it.
What I would improve today: automated reminders from the follow-ups-due measure, so the dashboard nudges rather than waits to be opened.
Future enhancements: stage-duration analytics (how long countries sit between milestones) and win/loss capture once engagements conclude.
